I screwed up (again)

As the events of the last couple of days of Cummingsate have shown us, it doesn’t matter how clever, how senior, how powerful one becomes, we are all capable of getting stuff wrong. Watching the press conference, and putting aside for one moment the reason for it, I had some personal sympathy as journalist after journalist lined up to ask him ostensibly the same question, picking over the details again and again.

The sympathy came because, in my own small way, I was also recovering from getting something pretty badly wrong and figuring out how to set best to articulate it in writing. To be clear, this is in no way a commentary on the Dominic Cummings situation – I’ll leave that to those that are better qualified – more a note to self and maybe to others.

  1. You have to take it on the chin – The first and most important thing about getting things wrong is that you have to own it. The immediate desire is to try to explain and rationalise and whilst that is absolutely critical too (see below), you have to start from a position of accepting your sub optimal outcome.
  2. Differentiate between the what and the who – It is very easy to start an inner self narrative, “I screwed up because I’m useless” or “I’m just no good at these things”. At the moment you’re dealing with a thing – whether that is a conversation, a piece of work, an event doesn’t really matter. It is too easy to generically attribute blame to some fundamental personality fault and it doesn’t help you learn.
  3. Try not to over steer – Trying to get perspective quickly is important and there are people around you that can help – but you have to choose wisely. Some will lead you not to follow numbers 1 and 2 above. They’ll tell you that you’re wonderful and the other person/people are idiots or they’ll tell you you’re an idiot and they could have done it so much better – “I’m not sure I would have handled it like that”. Helpful.
  4. Get analytical with it – In order to feel better, to learn and to improve you need to start getting analytical. What exactly went wrong? What was the timeline? If you could go back and do-over, which bit would you change, how and why? What would the impact of that amendment been to the end result? How do you know? Contrary to popular practice and belief, this isn’t best done with cold sweats at 4am, but in the light of day with a steady mind.
  5. Move on – Once you’ve been through this process, you need to let it go. Take the learning, remember the feelings and emotions, but contextualise them as a power to take you forward, not to take you back. “I don’t want to ever feel like that again, so to avoid that I’m going to do xx”. Of course others will risk drag you back, depending on the context, but that takes you back to number 1. Own it, acknowledge it, learn from it, move on from it.

Not a bad process to follow if one of your team or colleague gets something wrong either. You know, it happens to us all. Right?

Cultures of permission

I’ve had the honour to work in a range of different organisations, in different sectors, to see and support teams that operate both successfully and…well, let’s call it sub optimally. And in every organisation I’ve worked in, at one point or another, I’ve seen teams operating in a culture of permission.

There’s many a definition of a  culture of permission, but for the sake of argument, let’s call it “an organisational system where people have given up their work based autonomy (either consciously or subconsciously) and choose to respond instead to instruction and direction”.

It’s important to separate this from an authoritarian culture where permission is explicitly required – we’ve all worked for leaders in teams that have an inherent need to control and pass everything through a system of sign off and approval. That’s a whole different kettle of fish.

Cultures of permission fascinate me, particularly the disconnect that is often witnessed between espoused desire and actual contribution. Employees and line managers will talk about the desire to change things, or the desire for people to take action and contribute more and yet the status quo persists.

At the heart of this is often organisational memory. Something or someone at some point in time has caused this stasis and the disconnect between belief and action forces the team into a form of vicious circle. The manager becomes more and more hands on and more directive in order to try to get things moving and inadvertently reinforces the learned helplessness.

Ultimately the answer is not to do, but to coach. To support and encourage a new behavioural system and new way of working that align more closely with desired intent. That of course takes time and courage, recognising that not everything will immediately go according to plan.

They say if you want something done, give it to someone busy. That’s an alluring thought, but in a culture of permission one that has to be avoided at all cost. Encouraging and allowing everyone to step up is critical to breaking the vicious cycle that exists.

What are your boundaries?

Look at any source of advice on relationships and you’ll see reference to standards and boundaries. Like romantic relationships, our expectations of others at work can help or hinder our progress to achieving harmony. We don’t always need to get on, we don’t always need to agree, but it sure as hell helps if we can understand what’s going on.

And being clear on the difference between our standards and boundaries, can only help.

Personally, I like to be early. No, let me be more precise. I HATE to be late. It is a standard that is important to me. If I’m supposed to be somewhere, I’ll try and make sure I’m there in advance and I can arrive at a time that I consider fashionably early.

That’s my standard. It’s something that is important to me, for me. But what’s my boundary?

I appreciate that people get held up, that things crop up and that external factors can impact on the plans of others. However, there are things that I won’t tolerate:

  • If you’re late to a meeting it is your responsibility to catch up, not everyone else’s to wait for you
  • If you’re repeatedly late and it becomes a norm
  • If you don’t acknowledge your lateness and offer apologies to others

So when a colleague turns up to the meeting at 9.59, bustles in to the room with a pile of papers spewing out of their hands and a coffee stain down their shirt, what criteria am I judging them by? My standards, or my boundaries?

Let’s look at something more emotive. Honesty and openness.

I believe in being open and honest. I try my best to express myself as openly and honestly as I can – recognising that I’m not a model of perfection. That’s the standard I hold myself to – to be honest. My boundaries are that I won’t accept being lied to and I reject the withholding of information for the sake of organisational politics, but I accept that I cannot know every detail of every situation.

What happens when I hear about a situation that has occurred in work that I have an opinion on, but haven’t been able to contribute to. It might also be one that personally impacts my work.

Do I hold judgment based on my personal standard, or assess against my boundaries? I know and recognise that I cannot be informed about everything, but surely this piece?

Understanding the difference between our personal standards, the things that we hold dear to ourselves, and the boundaries, the red lines that we cannot accept others to cross is critical to our ability to successfully navigate around our organisations and make things happen.

It is only natural to confuse the two at times, but understanding what we’re doing can only aid us in our contribution in both our personal and professional lives.
