Qualifying success

I’m currently in-between receiving A-level results and GCSEs for my two kids. Having been through the exam period with them and now awaiting results, I’m reminded how frankly barbaric this process is. As a means of assessing potential and capability, it ranks up there with Russian roulette.

Having spent 25 years in the HR profession, I can’t think of a time when I have knowingly and meaningfully taken the school exam results of a job applicant into consideration. As a candidate I’ve never stated my exam results on my CV, nor have I been asked by a prospective employer to detail the grades or results.

Yet when I talk to my kids, they’re told that the exams and their results are critical to their success in life and in work. They’re told that if they don’t fulfil their potential in their exams, they won’t fulfil their potential in life and this is something that I’ve heard from other parents and young people from across the country. This belief is as dangerous as it is wrong.

As a long standing champion of disregarding educational qualifications in the recruitment process, I believe business has a big role to play in changing this dialogue. Our job is to identify potential, to seek out talent and to build capability – yet we know that there is no direct correlation between this an academic results or educational establishment. This is why not only should we fundamentally limit the use of academic qualifications in assessment, but we should be open and clear that we do.

Imagine a young person that has accepted the view that qualifications determine future success, receiving results that are below the average or below their expectations. At 16 or 18 they are building a belief system that is already closing down opportunities, they are already limiting their potential, when they’re not even a quarter of the way into their life.

Education is about learning, it’s about curiosity and growth. The moment it becomes about disappointment and containment, it has fundamentally lost its way.

 

Sometimes people will fail

Here’s a thing; Not everyone can be successful in their job.

And that’s ok.

There are multiple reasons why failure happens, it can be the role, the requirements, the skills, the culture of the organisation, the leadership and management or just dumb luck. But we need to be ok with the fact that failure in role is real and normal. It is an inevitable factor of multiple people coming together to deliver an outcome or result.

I’ve worked in organisations with hire and fire cultures, they normally have little to do with performance and are more about dominant personalities, prejudice and conformity. Those that aren’t seen to “fit in” are rapidly shown the door, normally with some reference to, “not cutting it” or some other imprecise statement.

I’ve also worked in organisations where individual, persistent failure is normalised and accepted for far too long until a moment of  “truth” that often leads to a bloody and ugly end. Polite organisations which will tell individuals one thing, then moan to anyone who will listen behind their back.

Failure and underperformance can be the result of the individual or the organisation, it really doesn’t matter. The point is that it happens and dealing with it at the earliest possible moment is the best thing for all of the parties concerned. Nobody wants to come to work thinking that they’re doing a good job, but failing to meet requirements. Nobody wants to work with someone who is under delivering or performing. And nobody wants to manage or lead someone who simply doesn’t deliver.

Recognising and accepting failure is an important part of being able to deal with it in a mature, supportive and grown up way. When we avoid it, fail to recognise or accept it, we tend to want to make it disappear as quickly as possible – that’s why you have the cultures I’ve described above. Instead, what if we were to embrace it, to discuss it and to approach it as a natural facet of our human existence? How would that change the working live of the people in the organisations in which we exist?

There is no “Digital Revolution”

Every day, I hear people in business talking about digital transformation, digital disruption, the digital revolution. I hear them talk about their organisations becoming digital businesses.

But the thing is, in most cases they aren’t becoming anything of the sort.

We can’t underestimate the impact that technology has on the way we interact as consumers, as employees, as enterprises and service providers. But we need to be careful to avoid the easy distraction of the simple half-truth.

Before “the digital revolution”, we didn’t refer to ourselves as physical businesses. And to that point, it is hard to put a finger on when physical became digital. The calculator? The mainframe? The mobile phone? The internet? When was the start of the end and the end of the beginning?

It really doesn’t matter what sector your organisation operates in, finance, retail, leisure, media or public services. The chances are that the principal purpose for which you employ people and go to work every day isn’t “digital”, but something else. To insure people against loss, to sell people the means to keep warm, to provide entertainment, content or security, health and wellbeing.

I’m not splitting hairs, my experience of working in various organisations over the years has taught me that in times of change, in times of disturbance or disruption, the survivors are the ones that understand what they do and what they exist for. They have a purpose that transcends the means of delivery.

They remain single-mindedly focussed on this core purpose and reason for being, but completely open minded to the way in which they can execute it in a changing world. This differentiation between intent and execution is critical for organisational alignment and strategic direction.

As HR leaders, we can really demonstrate our value when organisations undergo change and there is no doubt that new technologies provide opportunities that need to be optimised and embraced. To do that, we’ve got to understand what our businesses are really about, how they make money or fulfil their public service remit.

The nature of business, of organisations, has changed before and it will change again. There will be new entrants to our worlds and established names will fall by the way. In many cases, the biggest difference between those that win and those that lose, will not be the change itself, but the ability to understand what stays the same.

Make a difference

“If it doesn’t make a difference, it doesn’t make a difference.”

I know that sounds ridiculously simple, but that’s because it is. In our running of businesses, in our organisations, in our practice, we need to ask ourselves one simple question, “does it make a difference?” And if the answer is no, then stop doing it.

The reality is that within most organisational situations, people are doing a huge amount of things that don’t matter. They don’t make the business perform better, fulfil some regulatory need or create value. They just exist.

If HR is to be the driver of organisational performance, it needs to be a force for change, highlighting inefficiencies and unnecessary bureaucracy and calling out redundant practice. Simply, we need to be as comfortable looking at process and improving it as we are creating it.

It also means that we need to understand the entire organisations, how and why it works and the levers and buttons that make it successful . Then we can be clear about how to help it become even better. By retaining a single and absolute focus on performance.

It probably isn’t popular or politically correct, in a world that loves a trier but hates a succeeder, however, it really is only the result that matters. If we want to be a profession with teeth, if we want to define relevance, if we want to have influence and reach, then focussing only on those things that really make things better, has to be the way.

And that starts with our practice, our behaviour and our thinking. Because if we want to be better, we need to be single minded. Focus on results, focus on performance, forget the rest of the nonsense. If it’s not making a difference, it doesn’t need to be done.
